Deploying AI Agents on the Enterprise Data Platform

In the past year, Iāve heard a version of this question in almost every data leadership meeting:
āCanāt we just plug in an AI agent so people can self-serve data?ā
Itās a fair question, given the virality of genAI and AI agents. The technology is finally at a point where AI agents can query, interpret, and even act on enterprise data in ways that feel almost magical.
But hereās the truth:
An AI agent isnāt a āfeature.ā Itās an ecosystem decision.
If you donāt handle governance, design, implementation, and adoption end-to-end, you risk building something that looks good in a demo but fails in production.
Over the past year, Iāve been deep in the process of scoping, governing, and designing AI agents for data platforms. This post is my playbook for doing it right.
Start with Governance, Not Glamour
The fastest way to sink an AI agent initiative? Skip governance.
Before you even think about UI or LLM choice, define:
Approved Data Domains ā What data sources will the agent have access to from day one?
Access Controls ā Will access be role-based, policy-driven, or dynamically applied? (Tools like Immuta or Snowflakeās native masking policies can help.)
Boundaries & Red Lines ā What data is permanently off-limits? For example: PII in raw form, internal HR data, or unreleased financial metrics.
Decision-Making Protocols ā Who approves expanding access, updating training data, or changing agent capabilities?
Governance isnāt there to slow you down.
Itās there to create trustābecause the moment a stakeholder loses confidence in your AI agentās output, adoption collapses. Trust is something that is easy to lose, but hard to gain, so managing trust and expectations are key for PMs.
Design with a Clear Charter
The most common failure point for AI agents is vague scope.
Before writing a single prompt or integration script, define:
Primary Purpose ā Is this agent for metric explanation, querying governed data, building reports, or handling tier-one support requests?
Boundaries ā What will it not do? For example: direct database updates, speculative analysis without approved datasets, or bypassing security workflows.
Interaction Model ā Will users type natural language queries, click guided prompts, or integrate through Slack/Teams commands?
Tone & Transparency ā Will the agent speak in first person? Will it cite sources and explain reasoning?
Think of it like a product requirement document for a human teammate:
If they were new to the team, how would you set them up for success?
Implementation: Architecture & Technology Choices
When itās time to build, focus on scalability and maintainability. A typical enterprise AI agent stack might include:
Data Access Layer ā Snowflake or Databricks for governed, queryable data.
Policy Enforcement ā Immuta, Okera, or built-in governance tools for masking and access control.
Retrieval-Augmented Generation (RAG) ā A vector store (Pinecone, ChromaDB, Weaviate) for embedding structured and unstructured data.
LLM Orchestration ā LangChain, LlamaIndex, or Azure OpenAI for chaining prompts with business logic.
Interface Layer ā Slack bot, Teams app, web UI, or embedding directly in analytics tools like Tableau or Power BI.
Pro Tip: Start with retrieval-only agents that reference approved documentation and query templates. Gradually add action capabilities after proving reliability.
User Training: The Forgotten Phase
Even the best AI agent fails without an adoption plan. The shift from dashboards to conversational agents is not just a tool changeāitās a workflow change.
To bridge the gap:
Launch with an Onboarding Experience ā On first use, walk the user through what the agent can and canāt do.
Train Through Use Cases ā Share quick wins like āAsk me: What was last quarterās conversion rate for Campaign X?ā
Provide Feedback Loops ā Allow thumbs up/down and free-text feedback on responses, routed directly to the product backlog.
Hold Office Hours ā In the first 90 days, make yourself (or your PM/BA team) available for questions.
Your goal is to move users from curiosity ā confidence ā dependence.
Measure What Matters
Forget vanity metrics like āqueries per day.ā For AI agents, the KPIs that actually tell the story are:
Groundedness ā % of responses sourced from approved documentation or governed queries.
Satisfaction ā User feedback scores, collected at the point of interaction.
Escalation Rate ā % of queries that require human intervention.
Access Violations ā Zero should be the expectation here.
Adoption Spread ā Distribution of usage across teams and roles.
These metrics tell you if the agent is trusted, safe, and valuableānot just used.

AI agents wonāt replace your data platform team. But they will redefine how users experience it.
The real win isnāt building an impressive prototypeāitās embedding a trusted, governed, and user-centered AI layer into the heart of your data ecosystem.

Enforces governance by design
Frees your team from repetitive requests
Builds a culture of safe self-service
And thatās how you turn ājust another featureā into a platform multiplier and business growth driver.
